Latest call · FY 2025

cautiously positive, but not an aggressive post-results buy without valuation support.

2025 was strong—new business sales rose 25% to approximately $2.4bn, OPAT rose 5% to $499m, CSM rose 24% to $6.6bn and net UFSG rose 20% to $857m—but management signalled a meaningful 2026 moderation in Hong Kong and Thailand, while the strongest growth markets remain lower-profit. The investment case is credible if CSM converts into the promised mid-teens earnings growth; near-term momentum is less compelling than the headline results suggest.

Near term

Hong Kong growth is expected to be marginal in Q1 2026 after an exceptionally strong Q1 2025; management also acknowledged more muted Q4 momentum, creating a difficult comparison and potential earnings-estimate risk.

Thailand new business sales are expected to show only moderate 2026 growth, with lower interest rates weighing on early-year volumes and margins; management expects recovery later in the year.

Japan started 2026 well, but the new savings product is still incremental and its margin profile will be lower than the existing mix.

Japan ESR implementation from 31 March 2026 is expected to reduce the pro-forma solvency ratio from 265% on the GPCR basis to approximately 210% and reduce free-surplus generation by approximately $50m-$100m.

Longer term

The principal structural bull case is CSM compounding: management expects mid-teens growth in operating profit, CSM and embedded value, supported by $1.5bn of 2025 new business CSM and a $6.6bn closing CSM balance.

Hong Kong & Macau is the key earnings engine, with 2025 OPAT up 24% to $270m and new business CSM up 64% to $684m. Management argues margins are sustainable, but the market must verify that growth can continue after the exceptional 2024-25 period.

Emerging Markets delivered 27% new business sales growth to $529m and is positioned as the main Southeast Asian growth engine, but OPAT was only $34m and grew 2%, highlighting the lag between volume growth and profitable scale.

Distribution diversification is strategically valuable: brokerage/IFA APE grew 51%, agency VNB grew 16%, and bancassurance APE grew 15%. However, the competitive moat remains more distribution-led than demonstrably technology-led.

Technology is producing tangible efficiency gains—Japan claims unit costs down more than 20%, Thailand chatbot coverage at approximately 50% of consumer calls, and underwriting review time down 40% in Japan—but the company has not yet quantified the durable impact on group margins or earnings.

Red flags

Management declined to provide granular Hong Kong MCV versus local-client VNB disclosure despite repeated analyst questioning. This limits assessment of regulatory exposure, customer mix and the sustainability of the Hong Kong growth rate.

The Hong Kong margin-sustainability response was largely qualitative. Management cited scale, expense underrun and FWD Private but provided no sensitivity to a weaker offshore/MCV market or the cost of building the HNW platform.

The investment-risk answer did not quantify total private-credit or Level 3 exposure. Management said the structured-securities portfolio is approximately 95% investment grade and that Level 3 assets are mainly private-equity funds, but this does not resolve downside or concentration risk.

The AI discussion supplied operational anecdotes but no two- to three-year cost-reduction target, claims ratio benefit, distribution headcount impact or incremental return on investment. The response therefore supports efficiency potential, not a proven competitive advantage.

The quality-improvement strategy in Thailand is economically sensible but suppresses current sales: APE fell 6%, VNB fell 18% and new business CSM fell 16% in 2025. The promised later-year recovery remains unproven.

A CFO transition is scheduled for 1 July 2026. The incoming CFO has relevant experience, but execution continuity should be monitored during a period involving post-IPO reporting, ESR implementation and planned deleveraging.
